Finding a manufacturer in India is only the first part of building a dependable supply chain. D2C brands need suppliers that can understand product specifications, make consistent samples, meet the required quality level, support the planned order quantity and communicate clearly throughout production. A structured supplier-vetting process reduces the risk of choosing a factory based on a polished presentation or an attractive first quote.

Start with a precise product brief

Before approaching factories, define what you want to make. Include product drawings or reference images, dimensions, materials, construction, finish, colors, packaging, labeling, target quantity, target price, testing expectations and required delivery date. Identify which details are fixed and where the supplier may propose alternatives.

A precise brief helps suppliers quote the same product. Without it, one factory may quote a different material, construction or packaging standard from another, making price comparisons unreliable.

Shortlist by manufacturing capability

Look for factories that already make products with comparable processes and quality expectations. Ask about machinery, production lines, key raw materials, capacity by month, sample-room capability, quality staff, critical subcontractors and export experience. Request evidence such as product examples, process videos, facility details and references where appropriate.

Understand what is produced in-house and what is outsourced. Subcontracting is not automatically a problem, but it must be visible and controlled. Critical operations should have clear quality ownership and traceability.

Assess the factory—not just the sales office

A factory review should examine the actual production environment, equipment condition, material storage, work-in-progress controls, packing area, worker safety, housekeeping and inspection practices. Ask how the supplier handles non-conforming goods, rework, customer complaints and corrective actions.

A remote video tour can help with initial screening, but it is not a substitute for a suitable on-site assessment or independent audit when the project risk requires one. Verify certificates and audit reports directly and check that the scope, site address and validity are relevant.

Use sampling to test capability

Sampling is a technical test, not simply a visual presentation. Review materials, workmanship, measurements, function, finish, color, packaging and relevant performance requirements. Send consolidated feedback and keep a record of each revision. The approved sample and specification should become the reference for bulk production.

Review commercial and operational reliability

  • Confirm MOQ, price breaks, tooling or development charges and payment milestones.
  • Check realistic sample and production lead times, including peak-season capacity.
  • Understand raw-material sourcing and how price changes are managed.
  • Review communication speed, documentation accuracy and escalation contacts.
  • Assess financial and operational continuity where order exposure is material.
  • Agree what happens if inspection results fail or shipment dates move.

Run a controlled pilot order

Before committing a large seasonal or launch order, use a pilot quantity that provides a meaningful test of production performance. Monitor raw material readiness, first-off approval, in-line quality, packing and final inspection. After delivery, record claims, customer feedback, defect trends and delivery performance.

Create a supplier scorecard

Track OTIF, sample accuracy, defect rate, inspection pass rate, cost variance, responsiveness and corrective-action closure. Scorecards make supplier reviews objective and help identify where additional training, process control or a second source is needed.
